  • Categorize debt by impact: critical, high, medium, low
  • Allocate 20% of each sprint to debt reduction
  • Track debt metrics alongside feature metrics
  • Make debt visible to stakeholders, not just developers

The goal isn't zero technical debt — that's neither realistic nor desirable. The goal is intentional debt that you take on knowingly and pay down systematically.
